Just tried a 26 MB tif. I got the same error message as OP.
But this 20.7 mb loads. Getting closer to the point of no return?

So now that we've done a flurry of real-life tests, it comes back to what the actual file size was you tried to upload. Did you check that in your file manager or exif reader? "Trying to reduce in LR" suggests the issue may be in that step - that the file stayed original size.

Simple rules:
Limit on number of images per post (10?)
Limit on size (20MB per image). I occasionally have uploaded images that were 22MB each. I have not noticed a cumulative size limit on images uploaded.
Limit on file format: JPG PNG BMP and GIF (there maybe others).
All recognized files, for best results must be using the sRGB color size when UHH reduces the image to a thumbnail.
All other files are limited on size the same way but will display as a DL link w/o a thumbnail.
What is hard to remember here?
Note:
Large images can get dropped by UHH faster than normal. YES, UHH forgets original uploads and sometimes thumbnails too.
